A findings report

Where the work flows, where it waits, and where it leaks. The constraint named and measured, and a ranked list of what to fix, most obvious pain first.

A dashboard

The three to six numbers that say whether this is getting better or worse, on your own tools, nothing of mine to keep paying for.

A one-page summary

You can hand it to a partner, a board, or a lender.

Two weeks. Two or three conversations, 45 minutes each, with you and the people who do the work. Then a week in your systems, read-only, putting numbers on the flow. On the last day I walk you through it for an hour. You keep everything. Your side comes to about four hours, plus a straight answer when I ask an uncomfortable question. That last one is the only hard requirement.

What I will not do while I am measuring.

I will not change anything. Not a setting, not a record, not a workflow. Read-only means read-only: no admin rights, no write access, nothing installed. Your data stays in your systems, not on my machine, not in a model. I will sign your NDA first. I will not hand you a report about people: this is an assessment of the work.

I will not tell you AI is the answer if it is not. Sometimes the answer is a handoff that moves to a better day, or two tools you stop paying for because they do the same job.

The assessment is not a sales call with a deliverable attached. I will not scope, quote, or pitch the build while I am measuring. If I am selling you the next thing while I am counting, the count is worthless and you should not trust it. The report and the dashboard are finished work and they are yours. If you take them and do the fixes yourself, or hand them to someone else, or put them in a drawer, the engagement was still complete and I was still paid for it. Some of these end right there, and that is a normal ending rather than a failure.

I don't start by changing anything. I start by listening and measuring. The CSA ships as a finished piece of work that you can keep. You decide whether to continue with me.

A standing advisory relationship. Second opinion on call. Escalate when something needs refining, and pressure-test decisions before they're locked.

Monthly retainer.

Then I go after the most obvious pain point, not the most architecturally elegant one. The elegant problem can wait. The obvious one is the one that produces felt relief, and relief is what buys the trust to do the rest.
